Before Reading Rationality

Human beings are generally rational actors. When we make mistakes, it is because our judgment was temporarily clouded by strong emotions, fatigue, or a lack of proper information. Given the right data, we will compute the optimal choice.

After Reading Rationality

Human irrationality is systematic, predictable, and hardwired into our cognitive architecture. Our minds rely on fast, intuitive heuristics that function perfectly well in ancestral environments but fail catastrophically in modern statistical environments. Emotion is not the enemy of reason; the architecture of reason itself is fundamentally flawed.

Confidence is a reliable indicator of accuracy. If an expert, a leader, or a professional expresses absolute certainty in a prediction or a diagnosis, it is highly likely that they possess valid knowledge that justifies their conviction.

Heuristic Substitution

When faced with a complex, difficult target question, System 1 automatically and unconsciously substitutes it with an easier, related heuristic question. If an investor is asked the target question, 'Is Ford stock going to increase in value over the next year?', the brain instantly substitutes the easier question, 'Do I like Ford cars?' The investor answers the easy question with their feelings, and System 2 casually adopts this answer for the hard question. This substitution is the engine behind almost all intuitive errors. The Availability Heuristic

Humans do not calculate probabilities using statistical data; instead, we estimate the likelihood of an event based on how easily examples of that event come to mind. This is the availability heuristic. Because vivid, dramatic, and horrific events—like shark attacks, plane crashes, or terrorist bombings—are heavily covered by the media, they are easily retrieved from memory. As a result, System 1 drastically overestimates their probability. Conversely, silent, common killers like strokes, asthma, or diabetes are rarely on the news, making them hard to recall, which causes us to massively underestimate our personal risk of falling victim to them.

The Anchoring Effect

Anchoring occurs when people consider a particular value for an unknown quantity before estimating that quantity. The estimates consistently stay unnervingly close to the number that was considered. Even if the anchor is entirely random—like the spin of a wheel of fortune or the last digits of a social security number—it involuntarily primes the cognitive system, dragging subsequent estimates toward the anchor. This effect is weaponized in negotiations (the first extreme offer sets the anchor), retail pricing (the 'original price' crossed out next to the sale price), and real estate appraisals. System 2 is largely powerless to fully adjust away from the anchor.

You cannot simply choose to ignore an anchor. Even acknowledging that a number is absurdly high or low primes your brain with associative memory, inextricably skewing your subsequent judgment.

Statistical Blindness

Base-Rate Neglect

When forming judgments about a specific case, the human mind focuses almost entirely on the specific, descriptive details of the narrative and completely ignores the base rate—the actual statistical prevalence of the event in the population. If we hear a description of a quiet, order-loving man and are asked if he is a librarian or a farmer, we guess librarian because he fits the stereotype (representativeness). We completely neglect the base rate fact that there are vastly more farmers in the population than librarians, making it statistically much more likely he is a farmer. This blindness to base rates destroys the accuracy of medical diagnoses and business forecasting.

Stereotypical coherence almost always defeats statistical logic in the human brain. To improve predictions, we must explicitly force ourselves to anchor our starting guess on the base rate before considering specific evidence.

Behavioral Economics

Prospect Theory and Loss Aversion

Classical economics assumed humans evaluated outcomes based on total final wealth, evaluating risk mathematically. Kahneman and Tversky created Prospect Theory, which proves that humans evaluate outcomes as changes from a neutral reference point (usually the status quo), and that these changes are evaluated asymmetrically. This is loss aversion: the psychological pain of losing $100 is roughly twice as intense as the pleasure of gaining $100. Subjective confidence in a judgment is not a reasoned evaluation of the probability that the judgment is correct. Because these experts possess immense specific knowledge, they can construct brilliant, coherent stories, generating massive internal confidence. However, studies consistently show that in unpredictable environments, simple statistical algorithms routinely outperform human expert judgment.

True intuitive expertise can only develop in 'high-validity' environments (like chess or firefighting) where there are stable rules and rapid, unambiguous feedback. Everywhere else, expert intuition is largely an illusion.

The Two Selves (Experiencing vs. Remembering)

Kahneman distinguishes between two selves. The Experiencing Self lives in the present and answers the question 'How does it feel right now?' The Remembering Self keeps score, writes the story of our lives, and makes all our future decisions. Framing Effects

Classical rational theory demands 'extensionality'—the idea that the way a choice is presented should not change the preference, so long as the objective outcomes are identical. Framing effects completely destroy this axiom. Kahneman shows that presenting a medical procedure as having a '90% survival rate' yields massive acceptance, while presenting the exact same procedure as having a '10% mortality rate' yields massive rejection.
